Five Phases, One Ladder

A pile of one-off fixes finally gets sorted onto a ladder with a name for every rung.

Panel 1

The team stares at a wall covered in sticky notes — every 'solution' built in the last two years.

Elena: "None of these have a home. That's the actual problem. Not that we built too much — that we never asked what phase each one is in."

Panel 2

Elena draws five columns: INCUBATE · VALIDATE · EXPAND · AMPLIFY · EMBED.

Elena: "Incubate — one customer, custom, no repeat. Validate — a pilot, selective. Expand — standardized across teams. Amplify — automation does the heavy lifting. Embed — the customer never needs a human at all."

Panel 3

Sam moves the 'VIP onboarding fix' sticky note from the floor to Incubate. Yuki moves 'auto-refund flow' straight to Embed.

Sam: "Oh — half of my custom fixes were never supposed to scale. They were supposed to stay Incubate."

Marcus, staring at the ladder, uncharacteristically quiet.

Marcus: "We kept hiring to compensate for skipping rungs. Every single time."
