5 KPIs to Track in Each Phase of the Scale Framework

ROI is explicitly the wrong KPI in Incubate. Using the wrong metric for the phase you're actually in is how good services get killed early or scaled blind.

One of the most practical, least-followed pieces of advice in the book: don't measure every phase the same way. A service in Incubate and a service in Embed need completely different scorecards. Here's the phase-specific KPI set — memorize this before your next quarterly review.

  1. Incubate — Customer Impact Score, Time to Solution, Revenue Influence per Customer

    ROI is explicitly not a suitable KPI here — you don't have the volume yet for the number to mean anything. Measuring ROI on an Incubate-stage service and killing it for a weak number is a common, avoidable mistake.

  2. Validate — Customer Adoption Rate, Service Efficiency Ratio, ROI Benchmarking

    This is the first phase where ROI becomes a legitimate signal, because you now have enough repetition across a selective audience for the number to be real rather than noise.

  3. Expand — Market Penetration Rate, Customer Retention, Operational Cost per Execution, Revenue Uplift

    The question shifts from "does this work" to "does this work the same way, every time, across every team delivering it." Inconsistency here is more expensive than slowness.

  4. Amplify — Service Volume Growth Rate, Execution Time per Resource, Cost-to-Serve, Automation Ratio, Win Rate

    This is where automation typically becomes the primary execution path rather than a pilot. Automation Ratio — the percentage fully automated — becomes one of the most important numbers you track.

  5. Embed — Self-Service Adoption Rate, Support Escalation Rate (low is good), NPS, ROI vs. platform cost

    At this phase, a low escalation rate is a success signal, not a warning sign — it means the self-service layer is actually working. ROI is now measured as incremental revenue against the cost of building and running the self-service platform itself.

The practical move: before your next KPI review, tag every service on your list with its actual phase, then check whether you're measuring it against the right column above. Most teams default to one global scorecard for everything — which quietly punishes early-stage services and lets late-stage ones coast on the wrong number.
